Where it starts.

Each project arrives with its purpose, milestones and first tasks written out. Here is how the first three read.

Two-week audit of where founder hours go

Most founders believe they spend half their week on product and customers, and a fortnight of honest logging usually shows a third of it disappearing into messages, status meetings and other people's urgencies. Logging every half hour for ten working days gives you the real baseline that every later change to the week is measured against.

First tasks

  • Pick six to eight time categories and write them at the top of a sheet
  • Log each 30-minute block of today before you finish work
  • Total the hours per category at the end of day ten
  • Write the three findings that most surprised you

Three company priorities for this quarter

Designing a week around priorities only works if the priorities exist in writing, and a founder holding seven goals in their head will spend each day on whichever one shouted loudest. Narrowing the quarter to three outcomes, each with a measure and an owner, gives every meeting, block and refusal something to point at.

First tasks

  • Write every goal competing for this quarter on one page
  • Cross out all but three, keeping the ones that move revenue or survival
  • Rewrite each survivor as an outcome with a number and a date
  • Post the three priorities with owners in the team channel

Ideal week drawn on the calendar

A default week is the shape the calendar takes when nobody designs it, and for founders it fills from the outside in. Drawing an ideal week as recurring blocks, with fixed homes for team time, customer time, thinking time and admin, means new requests have to fit around your priorities instead of the reverse.

First tasks

  • Sketch the ideal week on paper using the time audit percentages
  • Create recurring calendar blocks for each part of the sketch
  • Restrict your booking link to the customer and investor blocks
  • Note where this week broke from the template on Friday

Make it yours.
